Performance Problem:

APP was seeking a solution to improve and implement an enterprise content management system to manage and control all of their FDA required documentation.  Documentum™ was selected and APP quickly realized that they needed a solid communication plan and training to support this large initiative. 


As a part of APP’s growth strategy, APP leaders sought a way to manage the documentation of their processes to ensure a streamlined road to market.  APP did not have the expertise or the infrastructure to build a sustainable training solution for the Documentum™ implementation.  Knowing that the Documentum solution was a huge investment, APP leaders wanted to make sure that the communication of the new processes and the education of the staff were done RIGHT the first time.


TrainSmart conducted a needs assessment which included the review of training audits, standard operating procedures, focus groups, online surveys and meetings with the steering committee. The communication plan was designed and implemented to create awareness and understanding as well as to manage the concern around change.  In parallel, the TrainSmart team designed the training using a high level design document that identified the training required, by Documentum™ user roles.


To help ease the curious mind or employees feeling anxious about the change, as series of small training sessions (morning coffee, lunch and learn, etc) were provided along with the setup of a “sandbox” environment. This allowed employees to learn more about the application, which created an accepting and excited audience. In addition, an introductory eLearning module was created to provide an initial understanding of the primary process flows.


TrainSmart conducted several trainings, including Train-the-Trainer workshops for the APP trainers and subject matter experts.  TrainSmart’s goal was to transfer the knowledge and give the APP trainers the tools that they needed to deliver the training following the implementation.


Because of the high level and quality of communication throughout the project, resistance was greatly reduced and the users adapted quickly and easily to the change. The results of their audits improved, dramatically.
